Executive Summary

In September 2025, TrendForce reported that nearline hard drive lead times had ballooned from weeks to 52-plus weeks. By November 2025, Tom's Hardware — citing DigiTimes — reported enterprise HDDs on two-year backorder. By June 2026, Data Center Dynamics confirmed lead times of up to two years as the standing reality of a build-to-order industry consolidated to a handful of players. In under a year, the most commoditized component in the datacenter became the hardest to schedule.

This report explains how that happened, who absorbs the damage, and — the part no analyst note offers — what the retail overflow channel actually looks like right now. How Weeks Became Years

The escalation is documented in three steps. TrendForce's September 2025 finding — lead times moving from weeks to 52+ weeks — marked the moment hyperscaler demand for nearline capacity outran what the industry could build. Tom's Hardware's November 2025 reporting, citing DigiTimes, hardened the number: enterprise HDDs on two-year backorder, with the same wave of AI-driven demand booking QLC flash production through 2026 as buyers scrambled for substitutes. By DCD's June 2026 assessment, two-year lead times had stopped being news and started being planning assumptions — the industry now builds to order, and the order book is full.

Structure explains the speed of the collapse. Hard drive manufacturing consolidated to effectively three players — Seagate, Western Digital, Toshiba — who spent the post-2010s optimizing for capital discipline rather than surge capacity. As DCD notes, this is now a build-to-order industry: there is no warehouse of nearline drives waiting for demand, only production slots — and hyperscaler long-term agreements claimed those slots years forward. Our coverage of WD's sold-out 2026 documented the retail edge of that claim: a top-three manufacturer with effectively nothing left for the channel.

DCD's June 2026 report carries the one soft note in the outlook: more NAND availability expected in the second half of next year, which would relieve the substitution pressure at the flash margin. Nothing equivalent is on offer for the drives themselves.

Who Gets Squeezed: The Buyer Without an LTA

The lead-time crisis is not evenly distributed. Hyperscalers with long-term agreements get their allocation — that is what the agreements buy. OEMs with committed supply chains get most of theirs. The squeeze lands on everyone else: the mid-market IT department refreshing a SAN, the MSP building backup targets, the homelab operator expanding an array — every buyer whose procurement plan assumed drives are something you order when you need them.

As this report went live, the clearest signal in the data was exactly where the structure predicts: SATA HDD availability materially below the other categories, with roughly a third of tracked models showing no buyable offer, while SAS, tape and RAM held near full availability. Retail SAS runs steadier partly because its buyers are fewer and its listings enterprise-channel fed; SATA is where consumer and hyperscale demand collide.

Two honesty notes on this data. First, our availability history starts July 23, 2026 — the daily snapshot table was created for this report, backfill is impossible, and the chart below will grow from a snapshot into a trend as days accrue. We say "tracking since" rather than pretending depth. Second, in-stock-at-retail is a floor measure, not a market measure: a model can be technically in stock at an absurd price, which is why availability and $/TB render side by side. A crisis can hide in either dial; it cannot hide from both.

What Buyers Can Do

The playbook for buying storage through a build-to-order shortage has four moves, each with a live page behind it on this site.

First, the refurbished channel. Datacenter pulls and recertified drives bypass the new-drive order book entirely — the supply comes from decommissioning, not production slots. Second, capacity flexibility. Fixating on one capacity point is how buyers convert a shortage into an outage. The best live $/TB frequently sits one tier above or below the planned buy — a 20TB plan that can absorb 16TB or 24TB drives shops a market three times deeper.

The Allocation Economy, Explained

To understand why retail availability matters as a signal, it helps to understand the machine it measures. Hard drive production in 2026 runs on long-term agreements: hyperscalers commit to multi-quarter volumes at negotiated prices, manufacturers commit capacity against those volumes, and both sides get what they most want — the buyer gets supply certainty, the maker gets demand certainty. Everything downstream follows from that arithmetic. The enterprise channel — distributors, VARs, the SAN refresh market — is rationed from what remains. Retail sits at the very end of the pipe, absorbing overflow: canceled allocations, channel rebalancing, refurbished supply from decommissioning, and whatever production exceeds committed volumes. That is why retail availability is such a sensitive instrument: it is the first channel to empty when allocation tightens and the first to refill when it loosens. The percentages in our live block are readings from the end of the pipe, which is precisely where the earliest signal lives.

It is also why the crisis affects buyers so unevenly. A hyperscaler experiences 2026 as a well-managed procurement environment. A mid-market buyer experiences it as quotes with shipping dates two quarters out. A homelab buyer experiences it as listings that exist on Tuesday and not on Thursday. Same industry, same quarter — three different realities, sorted entirely by position in the allocation queue.

Reading Availability Data Well

A few disciplines make availability data more useful and less alarming than headlines suggest. First, distinguish stock-outs from delistings: a model with no buyable offer today may be restocking on a cadence, permanently allocated away from retail, or simply between sellers — the daily snapshot series this report accrues will separate those patterns as history builds, which is exactly why we built the table. A single day's percentage is a reading; a month of them is a diagnosis.

Second, weight the categories by what they mean. SATA nearline availability is the crisis gauge because it is the tier hyperscalers consume; SAS availability reflects a calmer enterprise-channel dynamic; tape and RAM availability mostly reflect their own separate markets. A composite 'storage availability' number would blur exactly the distinctions that carry the signal, which is why our live block refuses to average them.

Third, always read availability against price. The two dials move together in a real squeeze: availability falls, then price rises, then availability partially recovers at the new price. A category showing healthy stock at sharply higher prices is not a healthy market — it is a market that has already repriced its scarcity. And a last discipline for the record-keepers: screenshot nothing, cite timestamps instead. Because this page recomputes on every load, the honest way to reference its availability figures in a planning document is the pattern this site uses everywhere - the number, the category, and the as-of time, all three together. Six months from now, when the availability series has depth and the trend chart has stories to tell, those dated citations will line up against the accrued record exactly.
